Client Fit is Culture Strategy

We talk a lot about curating the right people to create a great culture, but it’s easy to ignore the other half of the equation: choosing the right clients for culture. Every client your team interacts with shapes their daily reality. Over time, those relationships define your culture as much as the people you employ.

It’s easy to spot misfit clients in hindsight. They might start off excited and ready to change their IT situation, eager to partner with us. They’ve just been through our consultation process and can see all the structure and care that comes with our service. Then time passes, IT “just works,” and things grow quiet. They start to forget what life was like before. Invoices start to get more attention. Maybe a competitor appears with a shinier or cheaper pitch. Or a new leader joins the organization who doesn’t understand what we do or brings a negative dynamic that shifts the partnership overnight.

And then there are the clients who never really fit in the first place. The ones who are impatient, combative, or just generally difficult. Or the ones who seem to have great leadership but delegate us to someone internally who’s toxic to work with. I’ve often known deep down that these relationships weren’t right, but optimism, sunk costs, or just wanting to help kept us in longer than we should have. Misfit clients drain energy. They pull attention and time away from everyone else. They test patience. They can even shape how your team behaves, tone, pace, stress level, everything. Ending a poor-fit relationship almost always feels like taking a weight off the organization. You can feel the culture breathe again.

The opposite is true with our “Unicorn Clients.” These are the rare, great fits who feel like an extension of our team. They align with our values and our processes. They trust our recommendations, engage thoughtfully, ask good questions, and listen well. Working with them feels energizing. Progress is easier. There’s compassion when things bump. They celebrate wins with us and recognize our people. They even challenge us, but in a way that helps us grow. Those relationships remind me what a healthy partnership feels like: one built on respect, curiosity, and shared success.

In the early years, we said yes to almost anyone who would pay. That’s how most small businesses start. Over time, especially as we moved into Managed Services, our model began to filter out the clients who wanted cheap or transactional IT support. As we matured, we got clearer on what “fit” really means. It starts human with shared/complementary values, communication style, attitude. Then it becomes practical with things like size, technology, and maturity.

The cost of poor fit doesn’t stop at the client. It flows through to your people. Misfit clients create stress and burnout that ripple through a company. I suspect some MSPs have to pay their people more just to compensate for the pain their clients cause. That’s a real cost, even if it doesn’t show up on your P&L.

Your clients are a critical part of your employee experience. Choose them with the same care as you do when hiring.
